Embedded leadership

Leadership for the project that matters most.

When critical projects need experienced leadership, Vorrei Consulting brings the strategy, structure and execution to move them forward.

  • No six-month search for a full-time hire
  • No coach who leaves you a to-do list
  • No PMO that only lives on the org chart

In short

Embedded leadership is senior project, program, PMO or operations leadership from Vorrei Consulting, working inside your team for the length of an initiative, billed hourly, as a monthly block of hours or as a fixed fee, without a full-time hire.

Sound familiar?

Your project shouldn't depend on you chasing everyone.

Complex initiatives get hard to manage fast when teams are not aligned, priorities shift, systems get complicated and internal resources are stretched thin.

!

Dates slip and nobody saw it coming.

Every slip is discovered in the status meeting, after it already happened.

!

Leadership is flying blind.

Status reports tell the sponsor far less than they need to decide.

!

Vendors set their own schedule.

Third parties move at their pace because nobody holds them to yours.

!

Your best people are out of capacity.

The initiative that matters most gets the hours left over.

What we take on

Four ways we step in.

Flexible project and program leadership for complex initiatives, technology implementations, operational change and business transformation.

Delivery

Project management

Best for: Organizations with a project that matters and nobody with the capacity to run it properly: dates slipping, dependencies unowned, and status reporting that tells leadership far less than it needs to know.

  • Project ownershipEnd-to-end responsibility for scope, schedule, budget and risk on one named initiative.
  • Plan build and maintenanceWork breakdown, critical path, baselines, and honest replanning when reality moves.
  • Dependency and task trackingWho owes what, to whom, by when, chased down before it becomes a slip.
  • Risk and issue managementA live RAID log with named owners, mitigations and a working escalation path.
  • Status reportingWeekly status, milestone tracking and burn-down your sponsor can read in two minutes.
  • Meeting cadenceStand-ups, working sessions and retrospectives run to a purpose, not a calendar habit.
  • Vendor coordinationThird parties held to the same schedule and the same standard as your internal team.
  • Tooling and hand-offWe work in Jira, Asana, Smartsheet, Airtable, Monday or MS Project, and leave the documentation behind.
You walk away withA project that is owned, sequenced and reportable, plus a plan your team can keep running after we leave.
Delivery

Program management

Best for: Organizations running several connected projects at once, where the projects are staffed but nobody owns the sequencing between them, the budget in aggregate, or the story leadership is being told about the whole.

  • Program ownershipAccountability for outcomes across multiple workstreams, not just one project plan.
  • Cross-workstream sequencingThe dependencies between teams, the ones that actually break programs, mapped and managed.
  • Governance designSteering committee structure, decision rights, change control and escalation that fit your organization.
  • Portfolio budget and benefitsAggregate spend, forecast, and the benefits case tracked against what was originally promised.
  • Executive and board reportingOne consolidated view: critical path, decisions needed, risks with owners and named dates.
  • Delivery recoveryWe step into programs already behind and rebuild the plan, the sequencing and the confidence around it.
  • Resource allocationWhere capacity actually sits, what it is committed to, and what has to give.
  • Direction of project managersWe set the standard your project managers deliver against, ours or yours.
You walk away withA program that is governed, sequenced and reportable at executive level, with the delivery discipline to hold it together.
Strategy

Strategy and executive advisory

Best for: Leadership teams that need a rigorous outside read before they commit capital, headcount or a public position, and who want someone in the room willing to say the uncomfortable thing.

  • Market and competitive assessmentWhere you actually sit, what is defensible, and what the market is about to do to you.
  • Operating model designHow the org, the roles and the decision rights should be arranged to hit the plan.
  • Growth and go-to-market strategySegment, offer, channel and pricing decisions with the math shown.
  • Build, buy or partner analysisA structured case for each path, with the assumptions made explicit.
  • Diligence and integration supportCommercial diligence input, and the 100-day plan that follows the close.
  • Board and investor narrativeThe story, the numbers underneath it, and a pre-read that survives hard questions.
  • Decision facilitationWe run the working sessions that get a divided leadership team to an actual decision.
  • Strategy to executionThe plan handed to delivery with owners, sequencing and measures already attached.
You walk away withA defensible position, a written recommendation, and a plan specific enough that somebody can start on Monday.
Operations

Operations, process and PMO

Best for: Teams where the work gets done despite the process rather than because of it: handoffs that drop, reporting rebuilt by hand every month, and a PMO that exists on the org chart but not in practice.

  • PMO design and stand-upIntake, prioritization, resourcing and reporting, built once and documented so it survives turnover.
  • Process mapping and redesignCurrent state, failure points, target state, and the change plan that closes the gap.
  • Business analysisRequirements, process documentation and the specs your engineering or vendor partners need.
  • Operational assessmentAn honest read on where capacity, quality and cost are leaking, with the cost quantified.
  • Systems implementation supportVendor selection, requirements, UAT coordination and cutover planning.
  • Reporting and dashboardsOne source of truth, refreshed automatically, that leadership actually trusts.
  • Change management and enablementCommunications, training and adoption tracking so the new way actually sticks.
  • Playbooks and SOPsWritten procedures your team can onboard against instead of shadowing a veteran.
You walk away withDocumented process, a working PMO, and reporting that no longer depends on one person's spreadsheet.

Business analysis and PMO support is staffed alongside any of the four: requirements, documentation and coordination, so your senior people spend their time on decisions.

How it starts

A partnership, not a vending machine.

We move fast, and a few things only you can provide.

1

We scope the gap

Before we quote anything, we look at what has stalled, what is unowned and where your team is out of capacity, then name the role, deliverable or decision that is missing. You get a written scope, not a discovery invoice.

2

We embed and execute

Our people work inside your stack, your rituals and your reporting lines. We run the plan, chase the dependencies, hold the vendors accountable, and write the status your executives will actually read.

3

You bring the keys

One internal owner who can unblock us, access on day one, a seat in the meetings where real decisions get made, timely sign-offs, and the truth about politics, budget and constraints.

Hold up your end and we'll hold up ours.

The people

The people behind the projects.

Good questions

Questions people ask us most.

How fast can you start?

Once the scope is agreed and signed, we start with your internal owner and your systems access. The scoping call is where we set the date.

Do your people become our employees?

No. Our people stay employees or contractors of Vorrei Consulting and work as an extension of your team, inside your tools and meetings.

Can you rescue a program that is already behind?

Yes. Delivery recovery is part of program management: we rebuild the plan, the sequencing and the confidence around it.

How is it billed?

Hourly against an approved scope, as a monthly block of 40, 80 or 160 hours, or as a fixed fee for a defined scope. Rates are in the capabilities and investment guide.
